You have probably sat through in-house leadership training and thought “this is not going to change anything.”
You were not being cynical. You were being neurologically accurate.
THE EMAIL I KEEP GETTING
An organisation reached out recently wanting help to build psychological safety. They had identified the gap. They knew their leaders lacked the capability. They reached out specifically because they needed specialist expertise.
Then came the email. “We have decided to do it in-house.”
Here is what that almost always means. Rehashing what has already not worked, delivered by people who were never trained in it, to save money that will be spent again next year when nothing changes.
THE NUMBERS
Organisations globally spend over $366 billion a year on leadership development. Only around 10% of programs show measurable results. 75% of organisations rate their own programs as not very effective.
Three-quarters of organisations already know their approach is not working. And they keep choosing it.
WHY YOUR BRAIN KNEW
When you sat in that training room and predicted it would not work, your brain was doing exactly what brains do best. Recognising patterns.
Every previous program that changed nothing trained your brain to expect more of the same. That is not resistance. It is prediction. And your brain does not waste energy engaging with content it has already categorised as ineffective.
THE REAL COST
Psychological safety is not a topic you teach from a slide deck built by someone who has never studied the neuroscience behind it. It is a neurobiological capability. It requires understanding how the brain processes threat, how prediction shapes trust, how micro-moments of leader behaviour build or destroy the conditions for performance.
I hear from leaders regularly who invested in their own development through our nationally accredited Advanced Diploma of Neuroscience of Leadership because their organisation’s in-house program gave them nothing they could actually use. They spent their own money because the “cost saving” left them without the capability they needed.
That is the hidden cost most organisations never measure. Not just the wasted budget. The leaders who stop believing their organisation will ever invest in them meaningfully.
What has been your experience of in-house leadership development? Did it actually change how you lead?
