Picture your most experienced person. The one whose case notes and client calls just became the examples your new AI tool generates from.
Nobody asked her. Nobody credited her. Nobody paid her differently once her judgment became the training set.
That is the third equity question hiding in every AI rollout, and it is the one almost nobody answers. Who gets access to the tool. Who captures the productivity gain it creates. And whose work actually trained it.
Last time I called Equity the sleeper domain in AI rollouts, the one driving quiet compliance instead of open resistance. Most organisations have gotten reasonably competent at the first two questions. Access gets rolled out in phases, gain gets mentioned in a town hall. The third question barely gets asked, and it is the one doing the damage.
Researchers studying this exact problem in creative work have proposed what they call the three Cs, consent, credit, and compensation, as the minimum bar for treating someone’s work fairly when it trains an AI system (Association for Computing Machinery, CHI 2025). Their finding was blunt. Most organisations still have no policy at all for it.
This is not only an argument about artists and copyright. One major AI developer settled with authors last year for over a billion dollars over exactly this question. If that is a serious enough fairness breach to cost a company billions when it happens to a stranger’s work, it does not stop being one when it happens to your own senior person’s work instead.
You cannot fix an equity threat with a town hall about job security. You fix it by answering all three questions, including the uncomfortable one.
